From 500 to 1,000: How Grüne Flotte Is Scaling Their Car Sharing Fleet with a New Telematics Generation

Company Background

Grüne Flotte (transl. ‘Green Fleet’) has run station-based car sharing in the two German regions of Freiburg and Bonn-Rhein-Sieg since 2012. More than 47,000 registered users now have access to around 600 cars, alongside camper rental and car subscriptions.

The company grew out of a car dealership in Waldkirch, Germany, and that closeness to customers still runs deep. The team handles customer service entirely in-house and favors personal communication. The goal is to deliver the best possible car sharing experience everyday. This requires a reliable system in the background, a dense station network, and clean, modern vehicles. No car is older than three years, and each one carries its own name, so customers often talk about booking “their” Emil or “their” Louise.

Grüne Flotte has relied on INVERS for telematics since day one. Switching from the iBoxx to the CloudBoxx modernized their technology setup and now supports their plan to increase their fleet size to 1,000 to car sharing vehicles by 2030.

Problem

2021 marked the start of a period of transformation for Grüne Flotte. Within a short time, both their software and their installed telematics reached end of product life. For a provider with around 200 cars at the time, the technical foundation of the entire car sharing offering was suddenly in question.

The team resolved the software question in 2022 by switching to a new booking platform. The hardware question stayed open and grew more pressing each year, as the fleet kept growing past 500 vehicles. A larger network not only needs reliable connectivity, but also deep insights into vehicle condition data. This was something the iBoxx could no longer fully deliver.

Solution

Grüne Flotte evaluated several telematics providers for their new setup. In the end, they stayed true to their 2012 decision and kept relying on INVERS. Beyond CloudBoxx’s smart data insights, the deciding factor was the new telematics generation’s expanded feature set:

Any telematics unit can open a car, close it, and place a booking. But features like Damage Detection or Driving Analysis are what make it possible to keep a larger fleet under control.

Driving Analysis is a good example. With 47,000 registered users, a handful will inevitably speed or otherwise misuse the cars. Driving Analysis detects unusual driving behavior and flags the relevant events in the system, letting Grüne Flotte identify irresponsible users to warn them or exclude them from the service.

The CloudBoxx also offers far more than its predecessor in other areas. Through each vehicle’s digital twin, the team always knows the current vehicle status. Mileage, fuel level, window and door status, and charge level for EVs are all visible directly in the system with no manual inspection needed. That lets Grüne Flotte manage a fleet of several hundred vehicles without growing their team.

Implementation

The retrofit of more than 500 vehicles began after the 2025 summer holidays. Installation could reuse the existing iBoxx cabling, so fitting each car with a CloudBoxx took only a few minutes. Grüne Flotte completed the fleet-wide swap by spring 2026, and ran pilots for Damage Detection and Driving Analysis in parallel before rolling out both of it fleet-wide.

A technology change of this scale is always an operational challenge, too. Long-time users in particular had to adjust to the new smartphone-based vehicle access. Grüne Flotte supported the transition with personal communication and built a separate card-based solution for clubs and corporate customers.

Results

The results show that the effort paid off:

• Fast retrofit:
  The entire fleet was migrated to the CloudBoxx in just six months, while staying in live operation.
• Digital vehicle access:
  Users now unlock cars via smartphone. For clubs and corporate customers, Grüne Flotte continues to rely on a card-based solution.
• High utilization:
  Despite the technology change and the adjustment it required from users, fleet utilization stayed at its high level.

With the new telematics generation, Grüne Flotte has built the foundation for further growth. In summer 2026, the 600th vehicle joined the fleet, another milestone on the way to the target of 1,000 cars.
